Make the team as autonomous as possible. This involved first structuring the team so that everyone's responsibilities were clear and precise, as well as defining lead roles in order to establish communication guidelines.

Creating and adapting the macro schedule via coda and the micro schedule via click up according to the milestones imposed.

Set up sprints to provide a time structure for the tasks to be carried out. A sprint lasted a week, started every Monday and finished on Friday.

Set up 3 meetings a week to ensure team commitment and regular follow-up, while taking care not to encroach on the task progress time given the short duration of the project.

Estimate the total cost of the project using an interactive and dynamic excel tool, as if we were in real production.

Lack of diversity in group members' specialties.

So we distribute non-specialized tasks fairly and encourage mutual support and communication, with constructive feedback at meetings.

No character artist in the group members assigned, and therefore a limitation in the possibilities for variation of NPCs and other characters.

Reuse of NPC skeletons and skins to save time + careful distribution of tasks so that one of the concept artists can sculpt the characters.
